What Performance Max actually does
PMax is a single campaign type that replaces Smart Shopping (for ecommerce) and can supplement Search and Display campaigns. It picks placements, audiences and bids automatically, using your asset groups (headlines, descriptions, images, videos) and product feed as inputs.
The trade-off is control: you cannot exclude placements or audiences the way you can in standard campaigns, and reporting is limited. Google shows you which asset groups perform better, but not the specific search terms, placements or audiences driving conversions.
When PMax outperforms standard campaigns in India
- Ecommerce accounts with a clean product feed and 50+ purchases per month
- Brands that want reach across YouTube and Discover without managing separate campaigns
- Accounts where Smart Shopping was already delivering good ROAS — PMax is its replacement
- D2C brands running seasonal campaigns that need to spread budget across placements quickly
When standard campaigns perform better
- New accounts with fewer than 30 conversions per month — PMax cannot optimise without enough data
- B2B and service accounts where you need exact control over which search terms trigger your ads
- Any campaign where you want to test specific headlines or landing pages against each other
- Accounts where brand keyword protection is a priority — always run a separate brand Search campaign alongside PMax
How to set up PMax for Indian ecommerce accounts
Create separate asset groups per product category, not one asset group for your entire catalogue. Use strong headlines (include price, offer and USP), upload at least 4 images (product, lifestyle, logo, and one square crop), and add a short video even if it is a basic slideshow — campaigns without video often spend more on low-quality Display placements.
Set a target ROAS based on your margins, not a number you hope to see. If you set target ROAS too high, PMax under-spends and misses volume. Start 20-30% below your ideal target, then tighten it after two weeks.
Reading Performance Max reports
PMax's reporting is intentionally limited. Use the Insights tab for audience and search category signals. Create a Search Terms report from the Campaign menu (it exists but is not the default view). Monitor conversion lag — PMax often shows delayed conversions, so allow 7-14 days before judging performance.
